Which process should you automate first?

When people start thinking about automation it is tempting to try to do everything at once, and that usually ends as a large, slow project that is hard to check. It is more practical to pick one process, get it right and learn from it before moving to the next.

A good first candidate has several traits: it happens often, it follows nearly the same steps each time, it takes up your team's time and its mistakes cost something. If the data is already digital the path is shorter, because you do not have to digitise it first.

Be wary of processes that change every time, that depend on decisions that are hard to explain or that hardly anyone performs. Those can wait, and sometimes the better move is to simplify them first and automate them once they are well understood.

A simple way to choose is to note down, for a few days, the repetitive tasks each person does and how long they take. Comparing the notes quickly shows one or two that stand out, and those deserve a first trial with a small scope.

If you would like help deciding, list in the form the tasks that repeat most in your working week. With that list we can suggest which one to take on first and how to check that it paid off.
